The Book
Mark Broadie is a Columbia Business School professor who spent a decade building a database of 10 million PGA Tour shots. The book that came out of that work, Every Shot Counts (2014), is the most important golf analytics book written in my lifetime. It is also, at times, the driest. Broadie is a quant, not a storyteller. He explains dynamic programming — the Bellman algorithm — in a chapter on how to value a golf shot. I almost put it down.
I didn't, because by chapter three he'd already overturned the one thing every golfer I know believes: that putting is what separates good players from great ones. It isn't. The long game — driving and approach shots — accounts for roughly two-thirds of the scoring difference between players at every level. Putting and short game account for roughly one-third. The cliché is backwards.
This is not opinion. It is the output of 10 million shots.
Strokes Gained, In One Paragraph
Every shot gets a value. The value is how many strokes an average professional takes to hole out from where you are, minus how many they'd take from where you just hit it, minus one. Positive number: better than average. Negative: worse. Four categories — off-the-tee, approach, around-the-green, putting. The sum across a round is your strokes gained. It replaces fairways hit, greens in regulation, and putts per round — three stats that have been actively misleading golfers for a hundred years.
The misleading part is the point. A 300-yard drive into the fairway and a 280-yard drive into the fairway both go in the books as "fairway hit." A 40-foot putt lagged to two feet and a 40-foot putt blasted eight feet past both go in the books as "two putts." Strokes gained captures the quality of the shot, not just the outcome. It turns every shot into a measurable data point with a precise value relative to a benchmark.

That's the whole book in one line.
What the Data Actually Says
The finding that matters most for someone at my handicap (5.2): approach shots from 125 to 175 yards are the single biggest scoring separator in golf. Not driving distance. Not putting. Not short game. The 7-iron you hit from 150 yards in the fairway.

Look at that table for a second. An 80-shooter loses 3.5 strokes per round on approach shots alone compared to a tour pro. They lose 1.0 strokes putting. The approach gap is three and a half times the putting gap. And yet, if you walked into any driving range in America and timed how golfers spent their hour, you'd watch 40% of them on the putting green.
I used to be one of them.
What My Arccos Data Said
I started running Arccos this season. The first round I tracked in detail was a 75 at The Patterson Club — even par on the back nine, three birdies on the closing stretch. By the card, it was a good round. By the strokes gained report, it told me something I didn't want to hear.

Putting at scratch. Zero strokes lost on the greens. Approach at a 3-handicap — 1.2 strokes gone. The card said 75. The skill score said 70. The five-stroke gap between skill and score was almost entirely driving variance that day, but the structural gap that round exposed was approach play. Broadie's table predicted it before I ever put the sensor in my grip.
I had spent the previous year telling myself my putting was the thing keeping me from scratch. The data said I was a scratch putter having a 3-handicap approach day.
The Lesson That Drove It Home
Two days after that round, I had a lesson with my coach, Dave Theise, at GolfTec. The miss we were fixing: a weak push fade with the 7-iron. The same club, the same distance, that Broadie's data identifies as the scoring zone.
I told Dave about the twelfth hole at Patterson — a par 3 with a creek immediately left of the green. The aim line is the back bunker, right-center. Miss a little left and you're fine. Miss left and short and you're wet. My miss that day was left and short. Toe contact kills ball speed, the push comes from a path that isn't in-to-out enough, and the ball lands in the creek instead of the rough.
Dave's fix was the towel drill — place a towel on the inside of the swing path next to the ball, and if the club hits the towel, the path is too far inside. It addresses both variables at once: path and contact. Center contact fixes direction AND distance simultaneously, because toe contact doesn't just push the ball left, it kills ball speed. That's why the miss is short, not just left.
Here's where Broadie's framework matters. I could have spent six months grinding on the towel drill and still leaked strokes on 12, because the towel drill fixes the swing — it doesn't fix the target. Broadie's point is that strategy produces faster scoring improvement than mechanics. The dispersion pattern on a 7-iron for a 5-handicap isn't a rifle — it's a shotgun, roughly 25 to 30 yards wide and 15 to 20 yards deep. The creek sits at the left-short edge of that dispersion. The fix isn't eliminating misses. It's shifting the pattern center so the left-short tail lands in the rough, not the water. Aim a half-club right of where I think I should aim. Same swing, different target, the creek becomes a non-issue.
I'd been practicing the mechanics of a miss I should have been aiming around. Broadie's book is why I now bring the strokes-gained report card to my lessons. The lesson targets the data, not the feel.

Jensen's Inequality, or Why Putting Feels More Important Than It Is
The most counterintuitive chapter in the book is the one on Jensen's Inequality — a statistical principle showing that when outcomes follow a convex function, the average masks the truth. In golf terms: a 3-putt from 20 feet costs you about 0.8 strokes. A 1-putt from 20 feet gains you about 0.2. The negative event is four times more impactful than the positive one, even though both are "one putt" in the box score.
This is why putting feels more important than it is. You remember the 3-putt. You don't remember the 7-iron that landed 35 feet from the hole instead of 15. The 7-iron was the more important shot. But the 3-putt is what kept you up that night.
Television makes it worse. Producers show putts because they're easy to film and inherently dramatic. A 6-iron to 15 feet is a great shot but doesn't make for great television. So the broadcast trains us, round after round, to watch the part of the game that matters least. Broadie's data is the corrective. The 6-iron was the shot that determined your score.
The Practice Allocation That Actually Works
Broadie's data-driven practice plan for a 5-handicap chasing scratch:
- 30% driving — accuracy and distance optimization, not just bombing it
- 35% approach shots from 125-175 yards — the scoring zone
- 15% short game — inside 50 yards
- 15% putting — with focus on the 4 to 8 foot range, not lag putting
- 5% strategy and course management — picking the right target, not the safe one
Most amateurs spend 40 to 50% of their practice time on putting and short game. Broadie's data says that's a two-to-three-times misallocation. The fastest path from 5.2 to scratch isn't "practice more." It's "practice the right thing, measured against a benchmark."
The 4 to 8 foot range is the one putting statistic that actually differentiates. At scratch level, making 55% versus 45% from 6 feet is worth about a stroke per round. Everything outside 30 feet is noise — everyone 3-putts occasionally from 40 feet, and the strokes gained from "great lag putting" is tiny compared to the strokes gained from making more 6-footers. So if you're going to putt, putt from 6 feet. With a target. And a count.
What I Changed
Three concrete things, all in the last month:
- Practice time reallocation. Range sessions now start with 15 approach shots from 150 yards to a specific target. I track proximity. The goal is to shrink the average over five sessions, not to hit one pure shot and leave. Before this, my range sessions were 70% driver, 20% wedges, 10% putts. The data says that's backwards for someone at my handicap.
- Aim at the center of the green. Unless I have a wedge in hand, the flag is no longer my target. The center of the green is. Broadie's amateur benchmark: aiming at flags costs 2-3 strokes per round to strategic error alone. I was one of those amateurs.
- Bring the data to the lesson. Dave Theise gets my Arccos report card before we plan a session. If the data says I lose 1.2 strokes on approach, the lesson is approach. If it says putting is at scratch, we don't touch putting that day. The lesson targets the gap the data measured.
None of this required a swing change. All of it required a mindset change. That's Broadie's real contribution — not the metric, but the argument that strategy beats mechanics for immediate gains. You can change your target today. You can't change your swing today.
The Cross-Book Thread
Broadie doesn't exist in isolation. The book connects to the others I keep on the shelf:
- Jon Sherman's Four Foundations of Golf is the psychological companion. Sherman tells you to calibrate expectations to data, not perception. Broadie gives you the data. Together: stop being surprised you're not hitting 14 greens; start hitting the right 14 greens.
- Pia Nilsson's Every Shot Must Have a Purpose handles the mental game that Broadie's data doesn't touch. The Think Box/Play Box transition is where you commit to the target Broadie's framework tells you to aim at.
- James Clear's Atomic Habits — the 1% marginal gains framework applies directly. Gaining 0.1 strokes per round in approach play through better target selection is a tiny daily change that compounds to 3+ strokes per month.
- Kahneman's Thinking, Fast and Slow — Broadie's core insight that putting feels more important than it statistically is, is textbook System 1 vs. System 2. Your intuitive brain remembers the made putt. Your rational brain should be tracking the 14 approach shots.
Who Should Read It
Anyone who keeps a handicap and wants to lower it. Anyone who tracks their round and has ever blamed the putter. Anyone whose coach tells them to "just trust your swing" without ever looking at where the strokes are actually going.
Specifically, anyone between a 3 and a 12 handicap. That's the range where the approach shot gap is the largest single lever, and where the practice-misallocation error is most expensive. Below a 3, you're probably already tracking strokes gained. Above a 12, the data says you should be hitting the ball in play off every tee before you worry about approach proximity — but the framework still applies.
Who Shouldn't
Anyone who hates numbers. Broadie is a quant writing for a quant-curious audience. The first three chapters are dense. If you bail on the dynamic programming explanation, you can skip it — the frameworks later in the book stand on their own. But if you bail on the book entirely because of the prose, you're missing the most important golf book of the last 20 years.
Also skip it if you're not willing to track your data. The book is useless without the tracking. Five rounds minimum before you draw conclusions. Ten is better. Without Arccos, Shot Scope, or manual GolfMetrics entry, you're reading theory. With the tracking, the theory becomes a practice plan.
The Lefty Angle
None of Broadie's methodology is side-specific. Strokes gained is about where the ball ends up, not which hand is on the bottom of the club. The approach-shot gap exists for lefties at the same ratio it exists for righties.
The one place lefty-specific data would matter — dispersion pattern by side — Broadie doesn't have, because the sample size of left-handed PGA Tour players is too small to slice. But the framework doesn't require it. Your dispersion is your dispersion. Track it. Aim around it. That's the whole game.
Final Thought
Five stars. The only reason I'd dock a star is the writing, and the writing isn't the point. The data is the point, and the data changed how I practice, how I aim, and what I bring to my lessons.
The round that made this click was the 75 at Patterson — scratch putting, three birdies on the back, approach at a 3-handicap. The card looked like progress. The data said the approach work is what gets me from 5.2 to scratch. Putting is already there. The 7-iron is what isn't. Broadie's book is why I now know that, and why my next practice session starts at 150 yards, not at the putting green.
